Align
Align Business and Architecture
Most alignment problems in software organizations aren't about tools or talent, they're about direction. Stakeholders pull in different ways, nobody captures where the system should go, and architecture decisions get made in isolation. Even when a team aligns once, the agreement goes stale the moment it lives in a slide deck nobody updates.
This workshop teaches the alignment toolbox I use to fix that: Stakeholder Interview, Delivery Function Map, Architecture Vision, Principles and Guidelines, Technology Adoption Table, Architecture Community, and AI Adoption Strategy. You'll learn to identify and align the right stakeholders, capture the direction (where you need to go and what the system needs today), and connect that direction to your software architecture. The goal isn't a one-off diagram, it's an alignment you can maintain as the organization changes.
AI agents work alongside you here, not just in delivery. You'll see how agents help you build and maintain your alignment strategy, keeping the toolbox alive instead of letting it rot. You leave with your own alignment artifacts populated for your context and a repeatable, agent-assisted way to keep business and technology pointing the same direction.
What You'll Learn
How to solve the classic alignment problems in software organizations with a practical toolbox: identify and align stakeholders, capture the direction (where to go and what the system needs now), and connect it to your software architecture. You'll learn to use and, just as important, maintain each tool: Stakeholder Interview, Delivery Function Map, Architecture Vision, Principles and Guidelines, Technology Adoption Table, Architecture Community, and AI Adoption Strategy, with AI agents assisting along the way.
Who Benefits Most
Architects and Tech Leads who own business-to-architecture alignment. Engineering Managers and CTOs setting direction and governance. Product and tech leaders who need alignment that survives reorgs and turnover, not a one-off workshop everyone forgets a month later.
Key Outcomes
A populated toolbox: your own alignment artifacts filled in for your context, not blank templates. A maintainable alignment: a way to keep business and architecture pointing the same direction as things change. Agent-assisted upkeep: AI agents that help you build and maintain the strategy over time.
What You Need
Your laptop and a real organization or system in mind (or use my scenarios). I provide a board for the visual work and all the templates. No coding: this is an alignment workshop, not a build session.

Solve the classic alignment problems in software organizations, and keep the alignment alive as things change, with a practical, agent-assisted toolbox.
Identify and align stakeholders
Find the people whose goals shape the architecture and get them on the same page. Use the Stakeholder Interview to collect opportunities and pain points, and the Delivery Function Map to spot gaps and unclear ownership in how your organization delivers software.
Capture the direction
Make explicit where the system needs to go and what it needs today. Use the Architecture Vision to connect current opportunities and challenges with a step-by-step plan aligned to business objectives, whether you're refactoring a big system or starting from scratch.
Align direction with architecture
Turn intent into shared rules. Use Principles and Guidelines and the Technology Adoption Table to balance team autonomy with consistency, standardize your stack, and let engineers decide faster without losing governance.
Keep it alive, with AI agents
Alignment that isn't maintained is worthless. Use the Architecture Community to spread ownership, the AI Adoption Strategy to decide where AI fits across your SDLC, and AI agents that help you build and maintain the whole strategy over time.
Workshop Agenda (timings being finalized)
SESSION 1: Stakeholders and Direction
Identify who shapes the architecture, and capture where it needs to go
- Stakeholder Interview - collect opportunities, pain points and needs from the people who own the outcome
- Delivery Function Map - see how roles map to the functions needed to deliver software, and spot the gaps
- Architecture Vision - connect current opportunities and challenges with a plan aligned to business objectives
SESSION 2: Aligning with Architecture, and Keeping it Alive
Turn direction into shared rules, and maintain it with AI agents
- Principles & Guidelines and the Technology Adoption Table - balance autonomy with consistency and standardize the stack
- Architecture Community - spread ownership so the alignment survives turnover
- AI Adoption Strategy - decide where AI fits across your SDLC
- AI agents - build and maintain the alignment strategy over time
