The leejet#1940 refactor removed apply_max_vram_budget() and its budgeted-plan cache, so a graph with N cut-marker groups always executes as N segments and --max-vram no longer bounds per-segment VRAM. On MiniMax-H3 ref2va (one cut per DiT layer, ~54 groups) the unmerged plan's per-segment submits hit vk::Queue::submit ErrorOutOfDeviceMemory on 16 GB GPUs (leejet#1976, reproduced master-864..973; bisected to the 841->843 boundary). Port the pre-leejet#1940 greedy adjacent-segment merge onto the current plan structures: resolve_plan() regains a max_graph_vram_bytes parameter, merges adjacent segments while the measured combined size fits the budget, validates the merged plan (fallback to unmerged on failure), and caches it keyed by budget. Merge is inactive when no budget is set; the default path is unchanged.

Copy compute_buffer_size from base_plan into merged_plan.
When needs_scheduler(graph) is false, ComputeWorkspace::measure uses the supplied direct byte count. The budgeted plan currently leaves merged_plan.compute_buffer_size at its default value of zero. This removes the whole-graph compute-buffer estimate from the monolithic fit and fallback segment.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Keep a merged plan when the whole graph fits the budget.
If the full graph fits max_graph_vram_bytes, the greedy loop merges every segment into one. validate_plan then fails with "fewer than two segments", and the function returns the unmerged base_plan (54 segments in the reported case) with a misleading validation warning. execute_graph still segments when fits_monolithic() fails, because that check adds 128 MiB of headroom and residency limits. In that case the runner uses the finest plan, although a two-segment plan fits the budget.
Stop the first group before the last base segment so the merged plan always keeps at least two segments.

🚀 Performance & Scalability | 🟡 Minor | ⚡ Quick win
Store the budgeted plan per base-plan cache entry, not in one shared slot.
PlanCache keeps up to MAX_PLANS base plans but only one budgeted_graph_cut_plan. If a runner alternates between two graph layouts (for example, cond and uncond graphs with different token lengths), each call to resolve_plan overwrites the slot. Every call then re-runs apply_max_vram_budget. That function calls build_segment → measure_segment_compute_buffer (a full ggml_gallocr_reserve_n_size) for every greedy candidate, so the rebuild is expensive and now happens on every step.
The shared slot also breaks the contract in ggml_graph_cut.h Line 99: "The returned reference is valid until its cache entry is evicted". A reference to the budgeted plan is now overwritten by the next resolve_plan call with a different graph or budget, even though no base entry was evicted.
Keep the budgeted plan and its byte budget next to each base plan in graph_cut_plans. For example, use a list of {Plan base; Plan budgeted; size_t budgeted_bytes;}. Then the LRU eviction covers both, and alternating graphs reuse their own merged plans.

Keep layer-split planning unmerged.
resolve_graph_cut_layer_split_plan receives the budget-merged plan. The partitioner assigns each plan segment as one unit. This can remove valid split boundaries and can make partitioning fail when the merged unit exceeds a backend capacity. The per-backend limits are enforced; the merge does not account for them.
Resolve the layer-split plan with a budget of 0. Keep budgeted merging for normal execution.

Thanks for the review! Scope clarification (Linked Issues warning): issue #1976 tracks three paths with two distinct regression windows. This PR fixes the missing budget-aware segment merge (removed by #1940), which is the MiniMax-H3 Ref2VA failure — validated end-to-end on the full issue recipe (54 → 2 merged segments, run completes, webm produced; unpatched master OOMs at ~320 s).
Given the above, "Fixes #1976" overstates the coverage: happy to switch the body to "Fixes the MiniMax-H3 objective of #1976" / "Partially fixes #1976" if you prefer — maintainer's call. Docstring coverage warning: addressed in 42e1b8c (doc comments on the five new helpers, rebuild verified). Automated regression coverage: the repro needs a 16 GB Vulkan device running a 32B-conditioned video model for ~20 min to failure — not something this repo's CI matrix can exercise; the issue carries the deterministic recipe and this PR the before/after logs. |

I don’t think this approach is acceptable. The current segmentation supports overlapping computation of the current segment with weight prefetch for the next. Greedily merging segments up to the VRAM budget leaves no guaranteed headroom for those prefetched weights and can disable prefetch, undermining the existing compute/prefetch pipeline.
The right direction is to identify why vk::Queue::submit returns ErrorOutOfDeviceMemory and fix the underlying issue. The fact that merging segments makes this workload complete does not establish that the segment count is the root cause; it may simply avoid the failing path by changing memory residency and prefetch behavior.
Please investigate the failure with the existing pipeline intact, rather than changing the pipeline to work around it.

On the remaining ~2× wall-time gap vs the old merged-plan path (~37 min), corrected from our earlier framing: it is not eviction/restage churn (the cache held — 60 prepares for 432 executions). It is the fixed per-segment overhead of 54-way segmentation: ~2.8 s per DiT layer with 2 merged segments vs ~7.9 s per layer with 54 streamed segments (16 vs 432 segment executions of measure/prepare/capacity/bind/submit each step). So the two changes look complementary to us: the host dimension buys correctness under the streaming design (any workload completes instead of driver-OOM), while budget-aware merging buys back the per-segment overhead on dense-cut-marker workloads. The instrumentation also shows the device heap sat 84% free throughout — if replicas could be placed device-local when they fit, this workload would likely need no eviction at all and beat both paths; that's a residency-design question on your side we're happy to measure for. Thanks for investigating this further. The host-memory measurements are useful, and the successful run with all 54 segments preserved supports fixing this within the existing streaming pipeline. Please open a separate PR for that fix; I still don’t think segment merging is the right resolution here. Before proceeding, we need to clarify where the growing Vulkan_Host allocations originate. The current code distinguishes host parameter buffers from compute replicas, and both staging and prefetch request the compute backend’s default buffer type. A teardown log showing Vulkan_Host allocations does not by itself establish that those allocations are compute replicas. The proposed host check also assigns all missing bytes to required_host_bytes without checking the actual allocation type. That could incorrectly reject device-local allocations based on available system RAM. Please trace the allocation paths and account for host and device memory according to their actual placement. The timing difference also needs more detailed profiling before attributing it to fixed per-segment overhead. A low restaging count does not establish that compute/prefetch overlap is working correctly. Let’s resolve the memory issue and verify that overlap first, then evaluate performance separately. |
|
Closing this PR per review direction — segment merging won't be the resolution. The root-cause investigation, the host-memory data, and the fix candidate inside the streaming pipeline live on in the discussion above; a separate PR for the placement-aware host accounting fix will follow (per your ask), cross-linked to #1976. Thanks for the review — it made the end result much better. |

--max-vrambudget-aware graph-cut segment mergingFixes #1976
What broke
--max-vramused to bound the VRAM of graph-cut execution segments: after groupingcut markers into segments, the planner greedily merged adjacent segments while the
merged segment stayed within the requested budget (
apply_max_vram_budget()).The #1940 refactor (78 files) removed that merge step and its budgeted-plan cache;
resolve_plan()no longer receivesmax_graph_vram_bytesat all. Since then, agraph with N cut-marker groups executes as exactly N segments, and
max_graph_vram_bytesis only used for the monolithic-vs-segmented decision and layer-split backend limits.
